Playing late at night without disturbing neighbours or family is the reason so many acoustic piano owners want to retrofit a silent system. The good news: on most modern pianos it can be done. The honest news: it does not pay off in every case, and a factory-built silent piano has real advantages.

This guide explains how a retrofit works, roughly what it costs, where the limits are, and when reaching for a factory silent piano is the calmer decision.

01How a silent system actually works

A silent system turns an acoustic piano into a headphone instrument at the press of a button, without replacing the action. The piano keeps its strings and remains fully playable acoustically.

The trick is a stop rail: in silent mode a rail moves between the hammers and the strings. The hammers are caught just before the string, so no acoustic tone is produced. At the same time, optical sensors read without contact which key is played and how hard, and a sound module turns that into a digital piano tone through headphones. The action itself stays untouched, so the touch feels the same as always.

02Retrofitting: what works and what does not

For retrofitting there are standalone systems fitted regardless of the piano brand, with Adsilent and Genio among the well-known examples. They fit into many common pianos, provided a few conditions are met.

The space inside the action is decisive. As a rule of thumb the piano should be at least around 108 cm tall; very low pianos are often too tight. On grand pianos a retrofit is only possible on certain models and is more involved. Very old or mechanically worn instruments rarely qualify, because a silent install requires an intact, properly regulated action. When in doubt, the piano technician decides on the actual instrument.

03Roughly what a retrofit costs

A retrofit is workshop work and usually takes several working days. For an upright piano the price range is roughly 1,500 to 2,700 euros including installation, depending on the system and the effort; more demanding cases can run higher. On grand pianos it is considerably more.

There is also this: a retrofitted system is always an added part inside the instrument. It works well, but it is not as seamlessly integrated into the action and tonal balance as a factory-fitted system. Anyone weighing the extra cost should put it side by side with a factory silent piano.
